The method / E.D. & Co.
Find the floor. Fix it. Then climb.
Three phases, in that order, every time. Nobody spends a dollar on advertising until we know the business underneath it can hold the weight.
01 / Why it works this way
Advertising doesn't create problems. It finds them.
Every business has a weakest joint. A phone that goes to voicemail at four o'clock. A quote that goes out and never gets a second look. One person doing the work of four. Most of the time nothing exposes it, because nothing is pushing hard enough.
Advertising pushes. It doesn't break anything that wasn't already close to breaking — it just arrives fast enough that you finally see where the failure was. That's why campaigns get blamed for outcomes they only revealed.
There's a floor beneath every business you don't descend below and survive. In flight they call it the hard deck. We find yours first, and everything else follows from what we find.
01
Diagnose
Typically one call plus a short questionnaire
You answer twenty questions across five systems — how leads get handled, how work gets quoted, whether you have the capacity to deliver it, whether the numbers are visible, and whether the market can find you at all.
Each system scores from zero to eight. The lowest score is your bottleneck, and it's almost never the thing you called us about. You do the scoring, not us. What you tell me about your own business beats anything I could guess from the outside.
What you getA scored read on all five systems, in writing, naming the one that's costing you the most — whether or not you hire us for anything after.
02
Fix the leak
Scope depends on what we find
We fix what would leak before we turn on the tap. Lowest score first, because that's the one eating everything upstream of it.
Sometimes that's lead intake — routing, response times, and a record of every inbound so nothing lands in a voicemail box nobody checks. Sometimes it's pricing, because there's no product to sell, just a number being improvised on every call. Sometimes it's a follow-up sequence that takes an afternoon to build and pays for itself the same week.
What you getThe bottleneck closed and documented, so the fix survives you being busy. No new software you have to learn to keep it working.
03
Open the throttle
Ongoing, reviewed monthly
Only now do we advertise. Paid search, paid social, and the tracking to tell you which dollar did what.
This is the part every other vendor started with, and it's the reason it kept failing. The same spend against a repaired business behaves like a different budget entirely, because nothing is falling through the floor on the way to you.
What you getSpend landing on a business that holds altitude, with reporting that answers what came in and what happened to it — not impressions.
02 / What phase one checks
Five systems. One of them is your floor.
Everyone before us worked the top half, because it's the half you can see. The read happens underneath it.
Above the line — what the market sees
Your ads
Your website
Your reviews
Your pitch
The hard deck
No campaign survives below this line
Below the line — operational reality
A
The Lace Bucket
Lead capture and response. The leak that eats ad spend directly — calls that go to voicemail, forms nobody reads, inbound that nothing records.
B
Winging It
Pricing, quoting, follow-up. No product to sell, just a person improvising a number and hoping it lands.
C
Chief Everything Officer
Capacity. When one person is the bottleneck, growth scales the fire instead of the revenue.
D
Systemic Fog
Financial visibility. Without it, every decision is a guess wearing a suit — including the decision to advertise.
E
The Invisible Business
Market position. If there's nothing distinct to amplify yet, spend makes you louder without making you chosen.
03 / Your part
What I need from you.
Straight answers
The read is only as good as what you tell me. Twenty questions, answered honestly, including the ones with unflattering answers.
One decision-maker
Someone who can say yes to a fix without a committee. Usually you.
Access, not labor
Your ad accounts, your site, your intake. I do the work — I just can't do it from outside the building.
A willingness to hear it
If the bottleneck turns out to be capacity or pricing, that's the answer, and advertising waits until it's handled.
04 / Fit
When this is the wrong method.
If you want someone to run ads and stay out of your business, this isn't it, and I'd rather say so now than three months in.
The whole thing depends on being able to say this part is broken and have that be a useful sentence instead of an insulting one. If you'd rather have a vendor than a read, there are good ones. I'll refer you.
05 / Next
Start with the read.
A first call takes thirty minutes. You'll leave it knowing which of the five systems is holding you down — whether or not you ever hire me.
